# Your partner-sourced number lives in one person's spreadsheet

by Insight Solutions Group Blog · Oct 27, 2026, 9:44:59 AM

The board asks where the partner-sourced number came from. The honest answer is a spreadsheet that one person maintains.

That person is on vacation next week. Nobody else knows which tab is current.

## The quiet problem

Most channel programs report a partner-sourced number that traces back to a single file. It started as a quick export. It grew a few manual columns, a few overrides, and a tab nobody remembers adding.

The number may be right. Nobody else can prove it, including the person who owns it. When finance asks how it was built, the answer lives in someone's memory.

## The reframe

This is not carelessness. It is a stopgap that worked, then never got replaced. The spreadsheet filled a gap the CRM could not, so it became the system of record by default.

A number that only one person can reproduce is not yet a metric. It is an opinion with a formula attached.

## The short version

A defensible partner-sourced number needs a data source that is documented, shared, and reproducible without its author. ISG treats the data source as one of four attribution decisions, alongside definition, credit rules, and cadence. If the number cannot be rebuilt from a system of record by someone else, it will not survive a finance review.

## 1. Where does the number actually come from?

Trace it backward. Start at the figure in the board deck and walk it to the raw records. Count how many manual steps sit in between.

Defensible means every step is written down and the starting point is a system of record, not an export someone cleaned by hand.

## 2. Who can rebuild it without the author?

Hand the process to a colleague and ask them to reproduce last quarter's figure. If they cannot, you have a key-person risk, not a reporting process.

Defensible means a second person gets the same answer from the same documented steps.

## 3. What happens when the spreadsheet and the CRM disagree?

They will. Partner fields in the CRM are often incomplete, and the spreadsheet quietly patches the holes. Without a rule for which source wins, every disagreement becomes an argument.

Defensible means one named source of truth, plus a logged list of any overrides and why they were made.

## 4. Can finance audit it?

Finance does not need your spreadsheet. It needs lineage: where each deal came from, who tagged it, and when. If you cannot show that, the figure gets discounted or ignored.

Defensible means every sourced deal carries its evidence with it.

## Why this matters now

Budget season rewards the number that holds up under questions. A figure that depends on one person invites the question you cannot answer, and the answer you give decides whether the channel keeps its headcount, its budget, or its credibility.

It also caps growth. You cannot scale a channel you cannot measure, and you cannot measure what only one person can calculate.

You cannot defend what you cannot see. Prove your channel first. Then scale it.

## Frequently asked questions

### Why is a partner-sourced number in a spreadsheet risky?

One person controls the logic, so the number cannot be reproduced or audited by anyone else. Errors, overrides, and missing fields stay hidden. Finance and the board will discount a figure that has no documented lineage.

### What is a data source in channel attribution?

It is the system of record the partner-sourced number is built from. A defensible one is documented, shared across the team, and traceable from the board figure back to individual deals.

### Can I keep using a spreadsheet for partner reporting?

Yes, if the spreadsheet draws from a defined system of record and the steps are written down. The risk is not the tool. It is a process only one person understands.

### How do I tell if my number is reproducible?

Ask a colleague to rebuild last quarter's figure using only your documentation. If they land on a different number, or cannot finish, the data source needs work.

### How long does it take to fix a single-person data source?

Documenting the current process and naming a source of truth can take days. Rebuilding attribution into your CRM and reporting stack takes longer, and is the core of a Foundation Build.
